Our Accountability Chart has a 'Special Projects' seat that has become a dumping ground for random tasks, leading to zero accountability. How do we systematically eliminate this catch-all seat and redistribute its roles to ensure we are exit-ready?
A Special Projects seat is a structural failure. It is a sign that your leadership team is unwilling to do the hard work of defining clear roles and assigning true accountability. When a task has no logical home, it gets thrown into the Special Projects bucket, where it eventually dies from neglect or gets handled inconsistently.
To clean this up for an exit, you must audit every single task and role currently living in that seat. List them all on a whiteboard. Then, go through them one by one and assign them to their natural homes within your core functions: Sales, Marketing, Operations, and Finance.
If a task is related to client onboarding, it belongs under Operations. If it is related to contract renewals, it belongs under Account Management. If it is a technology integration, it belongs under IT or Operations.
If you find a task that truly does not fit anywhere, ask yourself if it is actually necessary to run the business. If it is not, stop doing it. If it is necessary but your existing seats are maxed out, you must either automate the task using AI or expand the capacity of an existing seat by delegating lower-value work. Once every role has been redistributed to a true seat with a single name attached, delete the Special Projects seat from your Accountability Chart forever.
