Remember that you must design the organization chart for the future of the business, not for the people you currently have. Start by listing the critical functions of your business. Every seat must have exactly one owner with five clearly defined roles. If a leadership team member is currently occupying multiple seats, list their name in each seat temporarily, but treat each role as a separate entity. This makes the resource gaps visible. Identify which seats are causing the most bottlenecks. Are they lacking the capacity to run both sales and operations? Use the GWC™ tool to evaluate if they have the time and skill to manage multiple roles. Your goal is to systematically delegate and hire to fill those extra seats, allowing your leaders to focus on their primary area of genius.
