I want to step back from the day-to-day business within the next two years, but my leadership team still waits for my input on every major decision during our Level 10 Meetings, effectively treating me as the ultimate bottleneck. How do I train them to operate independently and make high-stakes decisions without relying on my validation?

If your leadership team looks to you to make every major decision, you do not have a leadership team, you have a group of highly paid assistants. This founder dependency is a massive barrier to scaling and will severely discount your valuation when you try to exit. Prospective buyers want to buy a self-managing executive layer, not a company that collapses when the owner steps away.

To break this habit, you must change your behavior during your weekly Level 10 Meetings. The next time an executive brings a problem to you for approval, do not solve it for them. Force them to use the IDS process. Ask them, what do you think the solution is? Have them present their recommendation based on data and their departmental Rocks.

Furthermore, rely heavily on your Accountability Chart. Clearly define the decision-making authority of each seat. If a decision falls within the scope of your Operations Director or Sales Director, they must have the autonomy to make it without your validation. They must own the results, both the wins and the losses.

As the Visionary, your job is to provide the strategic direction and guardrails, not to drive the bus. Step back and give your leaders the room to lead. If they make a mistake, use it as a learning opportunity rather than a reason to take back control. When your team realizes you will no longer rescue them from making decisions, they will step up and lead.
