My leadership team members are excellent managers of their own departments, but they struggle to think like business owners who can make high-level capital allocation and strategic decisions. How do we elevate our leadership team's thinking to prepare them to run the company without me?

To transition your managers into strategic leaders who think like owners, you must change how you interact with them. If you constantly make the final decisions, dictate the strategy, and solve every cross-departmental issue, your team will remain dependent on you. They will continue to operate as department heads defending their own silos rather than a unified team running the entire business.

Start by enforcing the rule of the first team. Your leadership team must understand that their primary allegiance is to the leadership team itself, not to the departments they manage. Every decision they make must prioritize the health and growth of the entire company, even if it means sacrificing resources in their own department.

Next, use your Level 10 Meeting to practice collective problem-solving. When a strategic issue arises, do not provide the answer. Instead, use the IDS process to guide the team to find the solution themselves. Ask probing questions about how different options will impact cash flow, operational capacity, and long-term enterprise value.

Additionally, share the financial realities of the business with them. If you want them to make smart capital allocation decisions, they need to understand the numbers. Share the V/TO and review key financial metrics together regularly. By giving them full visibility and the authority to make real decisions, you build their strategic muscles and create a self-sustaining leadership team that is ready to run the business without you.
