When you are not in the room to facilitate, how do we ensure our weekly Level 10 Meetings actually drive our quarterly Rocks forward instead of turning into ninety-minute status updates?

The heavy lifting of EOS® does not happen during our quarterly sessions with me. It happens in your weekly Level 10 Meeting™ when I am not in the room. If your weekly meetings are turning into passive status updates, you are failing to use the system to drive your quarterly Rocks.

To keep your weekly meetings focused on execution, your Integrator must maintain absolute discipline. The weekly meeting has a very specific, ninety-minute agenda designed to prevent status reporting.

- First, the Rock review is a binary check. Every leader must report their quarterly Rocks as either on track or off track. There is no room for explaining why a Rock is behind during this segment. If a Rock is off track, it immediately drops to the Issues List.

- Second, the bulk of your meeting must be dedicated to IDS®, which stands for Identify, Discuss, and Solve. This is where you actively tackle the issues holding your Rocks back. You do not just talk about problems; you solve them and assign clear action items.

- Third, use your Circle workspace as the single source of truth. Every decision, action item, and updated metric must be logged immediately. This prevents key tasks from getting lost in daily emails or messaging platforms.

By keeping status reports out of the meeting and focusing entirely on solving the issues that block your quarterly goals, your team will maintain the high-velocity execution necessary to hit your targets before our next session day.
