We are trying to document our Core Processes using the EOS® Process Component to prepare for a clean exit, but we are stuck writing massive manuals that no one reads. How do we simplify this to build true franchise value?
Many owners mistake the Process Component™ for an exercise in writing dense, operational manuals. They spend months drafting hundreds of pages of step-by-step instructions that immediately become obsolete and are never read. This is a massive waste of time that actually hurts your enterprise value because it creates a system that is impossible to maintain.
To prepare for a clean exit, you must apply the twenty-eighty rule: document the twenty percent of the steps that produce eighty percent of the results. Your goal is to capture the core processes at a high level, not to record every minor detail.
Start by identifying the hand-off points between departments on your Accountability Chart. Document only the major milestones of your customer journey, your marketing engine, your HR onboarding, and your financial operations. Use simple checklists, bulleted lists, and basic flowcharts instead of long paragraphs.
Once documented, you must ensure these processes are followed by everyone in the organization. This is where the real value is created for a buyer. A buyer wants to see a business that runs on a repeatable system, not on the heroic efforts of individuals. Keep your documentation simple, store it in an easily accessible digital knowledge base, and build weekly Scorecard metrics to monitor compliance. This lightweight approach ensures your processes actually stay updated and utilized.
