I want to roll out EOS but my executive team is currently just a loosely defined group of department heads with no clear Integrator. Do we need to hire an Integrator before we start our first session with you, or do we figure that out in the room?

You do not need to hire an external Integrator before we start. In fact, attempting to recruit one prior to establishing your organizational foundation is a major mistake.

During our first session, the Focus Day, we will build your Accountability Chart from scratch. This tool is designed to define the essential seats your business needs to scale, regardless of your current staff. We start by mapping out the core functions: Visionary, Integrator, Sales and Marketing, Operations, and Finance.

Often, an existing partner or leader is already acting as the de facto Integrator without the title. Other times, we discover the Visionary is currently holding both seats, which is the primary cause of your operational bottlenecks. If we determine that you genuinely lack an Integrator, we will identify that gap on the chart.

Once the gap is visible, we design a transition plan. This might involve promoting from within or launching a targeted external search. By waiting to hire until we have defined the seat through the lens of GWC (Get It, Want It, Capacity to Do It), you avoid bringing in an expensive executive who does not fit your operating model.
