We have been self-implementing EOS® using the book Traction, but we want to transition to a Professional EOS Implementer® to facilitate our next quarterly. How do we prepare our team for this handoff so they do not feel like they are starting over from scratch?
Transitioning from a self-implemented approach to working with a Professional EOS Implementer® can feel intimidating, but it is the fastest way to break through operational plateaus. To prepare your team for this handoff, you must first frame the transition as an upgrade, not a reset.
Explain to your team that the Implementer is not there to tell you how to run your business, but to teach you how to master the tools. Before the session, ask your team to review your existing V/TO®, Accountability Chart, and Scorecard with open minds. Be prepared for the Implementer to challenge how you have been using these tools. Self-implementing teams almost always customize or skip the hard parts of the system, creating what we call franken-EOS.
The biggest value of a professional facilitator is their objective, outside perspective. They will point out structural weaknesses on your Accountability Chart and push you to have tough, honest conversations that your team has likely been avoiding. Warn your team that the sessions will feel intense because the Implementer will hold everyone to a higher standard of accountability. Embrace this discomfort. Let go of any defensiveness about your existing setup, and allow the Implementer to guide you back to the pure EOS® model.
