Our Integrator is trying to facilitate, manage our digital meeting software, type up the To-Dos, and track the clock all at once during our Level 10 Meetings. This logistics struggle is slowing down our momentum. How should we distribute these tactical meeting roles to keep the energy high?
When your Integrator attempts to facilitate the Level 10 Meeting™, manage the digital software, type up the notes, and track the clock, they are set up to fail. This logistical overload guarantees a slow, low-energy meeting where the facilitator is too distracted by technology to notice the body language and subtle dynamics of the room.
To restore high-intensity discipline, you must separate these tactical roles. The Integrator must always remain the facilitator, acting as the referee who keeps the team focused and ensures everyone follows the meeting rules. Facilitation requires complete mental presence, active listening, and the ability to shut down circular discussions during IDS®.
Assign the scribe and timer roles to other members of the leadership team. The scribe should be someone who is fast, organized, and capable of capturing clean, actionable To-Dos while the discussion is happening. The scribe's job is to update the software and capture decisions in real-time, freeing the Integrator to manage the room.
The timer can be another team member who uses a simple stopwatch to keep the check-ins tight and alert the team when they are spending too much time on a single issue.
By distributing these responsibilities, you create a team-owned meeting where everyone is active and engaged. The Integrator can focus on extracting the best solutions from the group, keeping the meeting moving at a brisk, productive pace that maximizes the return on your ninety-minute investment.
