During IDS, we keep assigning almost every weekly To-Do to our already-overburdened Integrator or Operations Manager because they own that seat. How do we distribute weekly actions more effectively?

During the Identify, Discuss, Solve process, it is easy to default to assigning every action step to the same high-performing leader. Usually, this is your Integrator or Operations Manager. While they might be the most capable of getting things done, overloading them is a recipe for operational bottlenecks and team burnout.

To distribute weekly actions effectively, you must use your Accountability Chart as a guide during the Level 10 Meeting™. Every seat has specific roles. When a solution requires action, look at the five major roles of each seat on the chart. The person whose seat is closest to the issue should own the To-Do, even if they need to delegate the actual task to a direct report later.

To stop this bottleneck, the facilitator should implement these practices:

- Before finalizing a To-Do, ask if the assignee is the correct owner based on their seat, not just their willingness to help.

- Track the number of active To-Dos per person. If one leader has four items and another has zero, actively look to shift the responsibility.

- Push back on the habit of the Integrator automatically rescuing the team. Let other leaders struggle and grow.

By aligning weekly actions with your defined structure, you build a healthier leadership team and ensure the business can scale without relying on a single superhero.
