How should our leadership team distribute the 5 to 15 Scorecard measurables across the Accountability Chart so each seat owns numbers that genuinely reflect their core responsibilities rather than random vanity stats?

A functional Scorecard does not measure everything happening in your business. It tracks the five to fifteen vital signs that tell you whether your engine is firing across every primary seat on the Accountability Chart. When distributing these numbers, avoid assigning vanity metrics or passive department summaries. Every number must connect directly to the five primary roles defined in that seat's job description.

Start by mapping one to three weekly leading activity metrics to each seat on your leadership team:
- Sales Seat: Track forward-looking pipeline activities such as outbound discovery calls completed, qualified demonstrations held, or proposals delivered.
- Marketing Seat: Track early engagement indicators such as inbound sales-ready leads generated or cost per qualified lead.
- Operations Seat: Track core fulfillment velocity and capacity such as projects launched on schedule, billable delivery hours completed, or fulfillment error rates.
- Finance Seat: Track immediate cash velocity and collection momentum such as payroll-to-revenue ratio, weekly cash balance, or overdue accounts receivable collections made.
- Integrator or People Seat: Track operational friction and capacity such as open critical positions or internal operational escalations resolved.

Every metric must have exactly one owner. Shared ownership means no accountability. If the Integrator currently owns eight of the twelve numbers on your board, your leadership team is not operating as true department heads.

Push data ownership out to the seat responsible for driving the work. When each leader owns two or three operational levers that dictate their seat's performance, your leadership Scorecard creates total operational visibility without drowning the team in administrative noise.
