We have a director who says all the right things about scaling and growth, but they are constantly micromanaging their department and refuse to delegate, creating a massive operational bottleneck. How do we address this capability gap?
This is a classic case of a leader who Gets, Wants, and has the Capacity for their seat on paper, but lacks the actual capacity to lead at scale. They are stuck in the mindset that if they do not touch every file, the quality will drop. To break this bottleneck, you must make their lack of delegation a visible issue. Start with the Accountability Chart. Review their seat and look at the seats directly beneath them. If they have not defined clear roles for their direct reports, they cannot delegate. Force them to define the five major accountabilities for their subordinates. Next, look at their Rocks. If their quarterly Rocks are filled with tactical, transactional tasks rather than strategic improvement, they are still operating as a doer instead of a leader. Reset their focus. A true leader must delegate the doing so they can focus on leading, managing, and accountability. Use your weekly Level 10 Meeting to call out the bottleneck. If their department scorecard metrics are consistently off-track because they are the sole decision-maker, IDS the issue. Give them a clear ninety-day window to delegate specific, repeatable tasks. Teach them to use a structured delegation framework where they train, observe, and then step back. If they still cannot let go of the daily work after ninety days, they do not have the capacity to scale with your business, and you must find someone who can.
