Our leadership team hits their Scorecard targets week after week, but our quarterly financial targets keep falling short. How do we diagnose whether our weekly Scorecard targets were sandbagged to guarantee green status?
When a team regularly hits weekly targets while missing quarterly outcomes, you have a sandbagging problem. Department heads naturally prefer green cells in Level 10 Meetings, so they negotiate targets down to levels they can achieve in their sleep rather than targets that generate enterprise growth.
To diagnose and break sandbagging, run a backward reconciliation during your next quarterly planning session. Take your quarterly financial goals from the V/TO: gross revenue, gross margin dollars, and net profit. Work backward mathematically into weekly increments.
If your quarterly goal requires booking twelve enterprise clients, and your historical close rate from discovery calls is twenty-five percent, your weekly Scorecard target cannot be three discovery calls. The math requires at least four qualified calls every single week without exception. If your sales leader has their weekly target set at two calls, they have successfully sandbagged the metric to protect their ego while guaranteeing the company misses its quarterly budget.
Audit every single target on your Scorecard against this standard. If hitting the weekly target 100 percent of the time does not mathematically result in achieving your quarterly Rocks and annual plan, the target is invalid. Re-anchor the numbers to mathematical reality and accept that the Scorecard will show red until the team steps up its operational capacity.
