How can I tell if our business is currently stable enough to begin an EOS implementation, or if we have too much operational chaos to sit in a session room?

You do not need a peaceful business to begin EOS, but you do need vital signs that will hold for ninety days. If you are missing payroll next Friday or dealing with an active lawsuit threatening immediate liquidation, do not hire an Implementer. Those are acute triage emergencies, not operating system failures. Triage those fires first.

You are ready for an implementation when the chaos stems from internal complexity, lack of discipline, or misaligned priorities rather than outright insolvency. That means you have a viable product or service, paying customers, and enough financial runway to commit to the 24-month process without panicking over the next thirty days.

More importantly, you need psychological stability at the top. If you as the owner are unwilling to be open, honest, and vulnerable about your own blind spots, the process will fail before lunch on Focus Day. You must be prepared to have every seat on your Accountability Chart challenged, including your own. If your business has operational friction, missed deadlines, and inconsistent accountability, that is exactly why you start. But if the building is actively burning down, extinguish the fire before you hire an architect.
