We are struggling to separate our legacy organizational chart from the EOS Accountability Chart, and people are taking role changes personally. How do we detach personal titles from functional seats to get the chart right?

This is a common psychological hurdle because legacy org charts are built around egos, titles, and reporting hierarchies, whereas the EOS Accountability Chart is built strictly around function and results. To break this bottleneck, you must address the structural change with absolute transparency. Gather your team and explain that you are designing the business for its future state, not its past. You must temporarily detach names from seats. Literally remove everyone's name from the whiteboard and focus entirely on the essential functions your business needs to grow and scale over the next three years. Define the three to five key responsibilities for each seat first. Only after the structure is finalized do you begin placing names into the seats using the GWC filter. If a long-term executive does not GWC the seat they want, you cannot bend the chart to fit their ego. Doing so will cripple your operational efficiency. You must have a direct, caring, but firm conversation. Sometimes this means a title change or a step back into a specialized role where they can actually succeed.
