We want to scale our business using AI-powered workflows, but our current operations team is buried in manual data entry and has no time to learn new systems. How do we design an Accountability Chart structure that carves out dedicated space for AI optimization without hiring expensive new staff?
To scale using AI-powered operations, you do not need to hire expensive outside engineers immediately. Instead, you need to structure your Accountability Chart to create focus. The reason your team has no time for optimization is that their seats are cluttered with manual tasks.
First, use your Accountability Chart to clearly define a seat dedicated to process improvement and systems automation. This is often the Head of Operations or a dedicated Systems Administrator seat. The roles for this seat must explicitly include system automation, tool integration, and process documentation.
Second, look at your current staff's seats and run a Keep-Kill-Delegate exercise. Identify the manual tasks that can be automated, and make automating them a quarterly Rock for the person holding the systems seat.
Third, ensure that the person sitting in the systems seat passes GWC. They must get how automation works, want to implement it, and have the actual capacity in their weekly schedule to do so. If their current seat is fifty hours of daily firefighting, they do not have the capacity. You must offload some of their administrative roles to other team members first. By structuring accountability for automation, you free up manual hours across the entire company, driving up your margins and making the business far more attractive to buyers.
