To roll scorecards down to the departmental level without creating data overload, you must establish a clear hierarchy where each scorecard serves a distinct purpose. Do not simply duplicate your leadership team metrics across every department.
Start by identifying the main measurable on your leadership scorecard for a specific department, such as total weekly sales. The sales department scorecard should then track the tactical, high volume activities of the individual team members that drive that main number, such as outbound calls, completed demos, and proposals sent.
Each department head is responsible for managing their team's local scorecard. They review these metrics in their own departmental Level 10 Meeting. The leadership team does not need to see this granular data every week. You only look at the department scorecard if the high level metric on the leadership scorecard goes red for two consecutive weeks.
This approach creates a clear escalation path. When a leadership number is red, the department head uses their local scorecard during IDS to diagnose which specific activity failed. This hierarchy keeps your leadership team focused on strategic oversight while empowering your middle managers to run their departments on real time, actionable data.
