We are rolling out Level 10 Meetings™ to our departmental teams, but we are worried that without the leadership team facilitating, these lower-level meetings will devolve into loose status updates. How do we ensure departmental Level 10s maintain the same operational rigor as our leadership meeting?
Rolling your weekly meeting pulse down to your departmental teams is critical for alignment, but it requires strict guardrails. To prevent departmental Level 10 Meetings™ from devolving into standard status reporting, you must use the exact same seventy-five to ninety-minute agenda, starting and ending on time, on the same day every week. Do not allow departments to shorten the meeting or skip sections because they think they do not need them. The department head, who sits on your leadership team, must initially facilitate these meetings to set the standard. They must model the correct behavior by shutting down status updates, pushing issues to the Issues List, and maintaining a high standard for to-do completion. You should also create a shared digital dashboard where departmental scorecards, Rocks, and issues lists are visible to the leadership team. This transparency prevents departments from hiding poor performance. Finally, ensure every departmental meeting ends with an honest rating. If a departmental meeting drops below an eight, the department head must identify why and bring that issue back to the leadership Level 10 Meeting™ for resolution. Consistent execution requires clear expectations, regular observation, and absolute accountability.
