Our leadership Level 10 Meeting™ is running great, but our departmental meetings are failing to produce real traction because managers treat them like project status updates instead of operational tools. How do we break this habit and get them to run true departmental Level 10 Meetings?

To fix this, you must understand that departmental Level 10 Meetings™ are not status updates. They exist to solve issues and drive execution. When managers run these meetings as mere status reporting sessions, they waste time and fail to build traction.

The solution starts with structure. Every departmental meeting must follow the exact same ninety-minute Level 10 Meeting™ agenda used by the leadership team. There are no shortcuts.

The departmental manager must act as the facilitator. They must enforce the strict time-boxes for the Scorecard, Rock Review, and Headlines. The goal of those reviews is simply to identify what is off-track, not to discuss or solve it in the moment. When a metric is off or a Rock is behind, the facilitator must immediately drop it to the Issues List.

Most departmental teams spend eighty percent of their time reporting and twenty percent solving. You need to flip that ratio. The bulk of the meeting must be spent in IDS®. If the team has nothing to IDS®, it means they are not being open and honest about their daily operational friction.

As the leadership team, you need to audit these meetings occasionally. Have your Integrator sit in as a silent observer. Do not let them speak or participate. Afterward, have them coach the manager on facilitation, specifically on cutting off status updates and forcing issues onto the list. This builds the muscle of accountability throughout your Accountability Chart.
