We want to roll out the Level 10 Meeting pulse to our departmental teams to align the rest of the company, but we are terrified it will create siloed meetings, waste hours of our managers' time, or dilute our core EOS discipline. How do we cascade these meetings down the Accountability Chart effectively without creating a bureaucratic nightmare?

Cascading the weekly pulse down the organization is critical to achieving alignment, but doing it incorrectly will quickly paralyze your business. To prevent departmental Level 10 Meetings from becoming siloed or turning into endless status updates, you must adhere strictly to the EOS framework.

First, do not roll out meetings to every department simultaneously. Start with one department, typically the one with the highest friction or the greatest need for alignment, such as sales or operations. Let that team master the Level 10 Meeting pulse for four to six weeks before moving to the next department. This slow rollout allows your leadership team to learn how to coach their direct reports on proper facilitation.

Second, enforce the exact same structure. Every departmental meeting must use the same seventy-minute or ninety-minute agenda, starting and ending on time, on the same day every week.

Third, establish a clear path for issues to flow. If a departmental team cannot solve an issue within their weekly IDS segment, or if the issue requires a decision that impacts other areas of the business, the department head must escalate it. They do this by bringing the issue up to the leadership team Level 10 Meeting. Conversely, the leadership team must cascade decisions downward.

To keep these meetings productive, follow these rules:
- Ensure every department has its own localized Scorecard with three to five leading indicators.
- Keep the department Rocks focused strictly on their specific quarterly goals.
- Ensure the department head facilitates, rather than doing all the talking.

This structured cascade keeps the entire organization focused, accountable, and executing on the V/TO.
