Cascading the weekly pulse down to middle managers and front-line teams is critical for alignment, but it must be done with extreme discipline to avoid meeting bloat. If a departmental meeting turns into a time-wasting gossip session, it is because you failed to train your leaders on the strict Level 10 Meeting™ agenda.
To launch departmental Level 10s successfully, start with your department heads. They must experience a world-class meeting at the leadership level before they can facilitate one for their own teams. Once they understand the rhythm, roll out the meetings one department at a time rather than launching them all at once.
Keep the structure identical to the leadership meeting but adjust the content to fit the department. The departmental Scorecard must track leading indicators specific to that team, and the Rocks should reflect their departmental goals.
To prevent the meetings from becoming a time suck, enforce the ninety-minute limit ruthlessly. For smaller front-line teams, you can even compress the meeting to sixty minutes by shortening the IDS® portion, but never alter the flow of the agenda.
Finally, ensure there is a clear communication path. If a departmental team uncovers a systemic issue that they cannot solve themselves, the department head must elevate that issue to the leadership team's Level 10 Meeting™ Issues List. This keeps the organization connected without creating silos.
