To build a clean cascade without micromanaging, you must establish a clear line of sight between your leadership team's V/TO® and the departmental Rocks and Scorecards. Every department head on your leadership team is the bridge. They are responsible for translating the leadership team's quarterly priorities into local department Rocks.
First, ensure that every departmental Level 10 Meeting™ scorecard metric is directly tied to a high-level metric on the leadership scorecard. If a leadership metric is off-track, the corresponding departmental scorecard should immediately show which team or process is the root cause.
Second, use the same ninety-minute structure and software tool across all departments. This common operating system allows issues to easily flow up or down. If a departmental team cannot solve an issue within their scope, the department head must formally bring it up to the leadership team's Level 10 Meeting™ issues list.
Finally, the department head must lead their team's meeting and ensure total alignment. Do not sit in on their meetings as the owner. Trust the Accountability Chart. If your department heads are clear on the quarterly Rocks and their individual GWC™, they will keep their teams focused on the right activities without you needing to supervise. This creates a self-sustaining business that increases enterprise value for a clean exit.
