Transitioning a valued team member out of a leadership seat without losing them is a delicate operation. It requires extreme transparency, respect, and zero ego. Ensure this new seat has clear responsibilities and measurable targets where they can shine. Be prepared to keep their compensation whole if possible, or transition it fairly if the market rate is vastly different. Address their ego directly by discussing how this will be communicated to the rest of the company. If they are aligned with your core values, they will recognize the mismatch and accept the new role. If they choose to leave, respect their decision and help them transition out cleanly.
