I am a founder planning to exit the business in three years, and I want to use EOS to transition out of daily operations, but my team still brings every major decision back to my desk. How do we structure our weekly meetings and delegation so they start making these calls independently?
To successfully exit your business, you must transition from being the primary problem-solver to being a supportive coach. If your leadership team still brings every decision to you, it is because you are allowing them to do so, which stunts their growth and lowers the value of your company.
Use your weekly Level 10 Meeting to break this dependency. When a team member brings an operational issue to the meeting, resist the urge to jump in with the solution. Instead, direct the issue to the person whose seat is responsible on the Accountability Chart.
Force that leader to run the IDS process for their issue. Ask them what they recommend and what resources they need, rather than telling them what to do. If they make a decision that differs from what you would have done, but it still achieves the desired outcome, you must support it.
Additionally, ensure your V/TO is highly clear and accessible. When your team has a deep understanding of your long-term goals and core values, they can use them as a decision-making framework, giving them the confidence to act independently. This operational autonomy is precisely what premium buyers look for in an acquisition target.
