Several of our leadership team members are wearing multiple hats on the Accountability Chart, and the sheer volume of tactical work is causing them to drop their strategic Rocks. How do we structure their seats so they can focus on leadership rather than daily tactics?
When leadership team members are wearing multiple hats on the Accountability Chart, they inevitably get dragged down into the daily firefighting, leaving them with no time or energy to focus on their high-level strategic Rocks. This is a classic symptom of a company hitting a ceiling.
To resolve this, you must use the Delegation Matrix and the physical Accountability Chart to systematically transition tactical work off your leaders' plates. Start by reviewing every seat on your chart. If a leader's name is in more than one seat, they are split-focused and will eventually drop balls.
Instruct each leader to list all the tasks they perform that are not core to their primary leadership seat. They must categorize these tasks into things they love and are great at, versus things they should delegate to others.
Next, look at the layer of management directly beneath your leadership team. You must empower and train your middle managers to take over these tactical responsibilities. If you do not have the right people in those lower seats to accept the delegated work, then your immediate corporate Rock must be to hire or elevate people into those positions.
Your leaders must understand that true leadership means working on the business, not in it. By systematically delegating tactical duties, you free up your leadership team to focus on the high-level execution that drives valuation and prepares the company for a clean exit.
