I currently sit in four seats on our Accountability Chart, and while I have the capability, I am completely out of capacity. I know I need to delegate, but I do not have the cash flow to hire three separate managers right now. How do I systematically offload roles from these seats to my existing team without overloading them or dropping the ball?
When you sit in four seats, you do not actually have the capability because capacity is a core component of the GWC check. If you lack the hours in the week to execute every role in those seats at a high level, you do not GWC them.
To solve this without immediate external hires, you must use your Accountability Chart to run a structural delegation exercise. First, list every single role under the four seats you currently occupy. Next, look at your existing leadership team and their current capacity. Identify which of your current roles can be naturally absorbed by their seats based on logical functional alignment.
For example, if you are holding onto billing approvals in your Finance seat, that role should immediately move to your operations leader or an administrative seat. If you are holding onto key client relationship management in your Sales seat, delegate those accounts to your senior account managers.
Do not just dump the work. You must formally update the roles on the Accountability Chart and ensure the receiving employee truly GWCs the new responsibility. If they do not have the capacity, you must help them delegate their lower-value tasks downward first.
If your current team is truly maxed out, you must prioritize. Keep the seats that directly drive revenue and exit value, and look for automated systems to handle the administrative roles. Wearing four hats is a temporary operational necessity, not a permanent business model. If you do not systematically elevate and delegate, you will remain the ultimate bottleneck.
