We are updating our 3-Year Picture on our V/TO® to include our new AI operational capabilities, but we are struggling to describe our future state without listing specific software tools that might be obsolete in twelve months. How do we define our future physical reality on the V/TO®?
Focus on capabilities and unit economics, not technology brand names. When painting the 3-Year Picture in column three of your V/TO®, you must describe what the business looks like, feels like, and produces when it is running at peak performance. Software tools will change, but your operational requirements will not. Instead of writing that you will use a specific software platform, focus on the operational metrics and human capacity of that future state. Describe the capabilities. For example, state that your service delivery team can manage four times the current client load per seat, or that client onboarding is completed within twenty-four hours with zero manual data entry. Identify the human traits required to run this future business. Your 3-Year Picture should specify that your team is freed from administrative tasks and is entirely focused on strategic client advisory. Use this section to define the relationship between your people and your systems. By focusing on the output, capacity, and margin profile rather than the specific software vendors, you keep your team aligned on the destination. This prevents your 3-Year Picture from becoming obsolete when software platforms inevitably pivot or merge. It keeps your strategic horizon clear and actionable.
