I know I need a number two to free me up, but I am torn between hiring an operational Integrator who can challenge me versus an executive assistant or Chief of Staff who just organizes me. How do I decide?
You are confusing administrative leverage with operational leadership. An executive assistant or Chief of Staff manages your schedule, organizes your communications, and tracks your personal follow-ups. They do not run the business. An Integrator, by contrast, is a true number two who holds the entire leadership team accountable, manages the day-to-day execution, and resolves operational friction so you can stay in your Visionary seat.
To decide which one you need, look at where your business is actually breaking down.
- If your leadership team is strong, executing reliably on their Rocks, and hitting their Scorecard numbers, but your personal calendar is chaotic and you are drowning in emails, hire a Chief of Staff or an executive assistant. You have a personal capacity issue, not an enterprise execution issue.
- If your leadership team works in departmental silos, drops strategic priorities, waits for you to solve daily operational crises, and cannot execute the V/TO without your constant intervention, you need a true Integrator.
Hiring a Chief of Staff when what you really need is an Integrator is an act of avoidance. Founders often do this because they fear bringing in a strong peer who will challenge their ideas and hold them accountable. If your company cannot operate smoothly for thirty days without your daily input, you do not need someone to organize your calendar. You need an Integrator to run the engine.
