What operational data and financial metrics do we actually need to assemble before our Focus Day, or do we build our Scorecard and vision from scratch in the room?
You do not need to spend weeks preparing thick binders of market research or complex financial projections before Focus Day. In fact, showing up with over-engineered slide decks usually gets in the way. Focus Day is designed to strip away operational clutter and begin installing the foundational EOS tools in their simplest form.
What you do need to bring is absolute clarity on your current reality. You need your basic financial statements, including trailing twelve-month revenue, gross margin, and bottom-line profit. You need a clear understanding of your current headcount, organizational reporting lines, and top operational headaches. Most importantly, you need honesty about what is broken. If leadership members come into the room pretending everything is running smoothly to protect their turf, the day is wasted.
We build the initial Scorecard, the Accountability Chart, and your first quarter of Rocks directly inside the room during Focus Day. You do not need to create these beforehand. You will leave that first day with five to fifteen measurable activity-based Scorecard numbers that give you a pulse on the business, clear individual ownership for critical functions, and disciplined weekly meeting rhythms. The preparation is mental openness and transparent baseline data, not finished operational systems.
