Customer concentration is our biggest operational risk and a major hurdle for our planned exit. How do we use our weekly Scorecard to track and actively manage customer concentration risk in real-time rather than waiting for quarterly financial reviews?
High customer concentration is one of the most severe value killers during a business exit. If a single client represents more than fifteen percent of your revenue, potential buyers will heavily discount your valuation or walk away entirely due to the extreme risk. While you cannot change your customer mix overnight, you can use your weekly Scorecard to actively measure and mitigate this dependency.
Instead of waiting for your monthly or quarterly financials to show you your risk level, put a leading indicator on your Company Scorecard that tracks weekly revenue concentration. A highly effective metric for this is the percentage of weekly delivery capacity or billable hours dedicated to your top three clients.
Additionally, track the weekly pipeline distribution. Create a measurable for your sales seat that tracks the number of new leads or active proposals outside of your primary client accounts. You want to see consistent sales activity focused on mid-market accounts that diversify your customer base.
By making customer concentration a weekly metric, your leadership team is forced to confront this risk in every Level 10 Meeting™. If the percentage of work concentrated in a few hands rises, it immediately triggers an issue to be solved using the IDS® process. This proactive tracking proves to buyers that you are actively de-risking the business, closing your value gap, and protecting your equity.
