We want to implement cross-functional AI automation workflows across our entire customer journey, but our current Accountability Chart is organized around traditional departments like Sales, Marketing, and Operations. The leaders of these departments are protecting their silos and resisting the changes. You do not need to blow up your entire Accountability Chart to implement cross-functional AI workflows. In fact, doing so will likely create more chaos and leave your team without clear lines of reporting.

The solution is to clarify accountability for the cross-functional initiatives themselves. Every major cross-functional workflow must still have a single owner who is accountable for its success.

You can represent this on your Accountability Chart by creating a dedicated seat, such as an AI Systems Analyst or an Operations Integration Lead, that reports directly to your Integrator. The person in this seat does not manage the departments, but they are accountable for mapping and optimizing the automated workflows that span across Sales, Marketing, and Operations.

Alternatively, you can assign accountability for specific cross-functional initiatives as Rocks. During your quarterly planning, agree on a company-wide Rock to automate a specific workflow, such as lead-to-onboarding. Assign that Rock to a single leadership team member, such as your Head of Operations.

Even though the workflow touches Sales and Marketing, the Head of Operations has the accountability to drive the project forward, run the IDS® process to resolve bottlenecks, and ensure all departments collaborate.

Make sure your department heads understand that their seats exist to serve the overall business, not to protect their individual territories. If a department head continues to block automation to protect their headcount or control, you have a Right Seat, Wrong Person issue that you must address immediately.
