Since we do not want to be permanently dependent on an external consultant, what specific criteria do you use to determine that our leadership team has graduated and is ready to run EOS® entirely on our own?
We measure your graduation readiness using objective milestones, not a calendar. While the typical engagement runs twenty-four months, our goal is to make your leadership team completely self-sufficient. We know you are ready to graduate when you consistently demonstrate three operational behaviors without my intervention.
First, your team must master the IDS® process. This means you can identify the root cause of an issue quickly, discuss it without getting emotional or repeating yourselves, and solve it permanently. If your weekly meetings still require a neutral party to keep you focused, you are not ready to graduate.
Second, you must achieve a consistent execution rate of eighty percent or higher on your quarterly Rocks. This proves your team has developed the execution discipline required to run the business predictably.
Third, your Integrator must fully step into the role of the primary facilitator. During our final quarterly sessions, my role shifts from actively driving the agenda to observing and coaching. Once your Integrator successfully runs our sessions while maintaining high accountability and healthy conflict, you have graduated. This structured transition ensures that when our engagement ends, your execution does not falter, and your business continues to scale independently.
