We have been running EOS successfully on our leadership team for six months and want to start cascading the system down to our department managers. What is the correct sequence and timeline for introducing the tools to the rest of the company?

Do not rush the cascade. The biggest mistake companies make is rolling out the tools to the entire organization before the leadership team has fully mastered them. You must run on EOS for at least two full quarters at the leadership level before cascading. Your leaders must walk the walk. If they are not running great Level 10 Meetings, hitting their Rocks, and updating their Scorecard metrics consistently, they cannot teach it to their teams. Once you are ready, roll it out in stages. Start by introducing the V/TO to the entire company so everyone understands the vision. Next, introduce the Accountability Chart so every employee knows exactly who is accountable for what. Only then do you bring the Level 10 Meeting and individual Rocks to the department manager level. Give them a quarter to get comfortable with the meeting rhythm before you introduce team Scorecards. By cascading the tools slowly and sequentially, you prevent overwhelming your staff and ensure that each layer of management is fully aligned and capable of supporting their direct reports through the transition.
