During our weekly Rock review, we frequently have leaders who report their Rocks as off track, but we simply note it and move on without discussing it. What is the correct protocol for handling an off-track Rock during our Level 10 Meeting to ensure it gets completed?
The Rock review in your Level 10 Meeting™ is a rapid-fire status update, not a working session. Each leader should look at their quarterly priorities and state only 'on track' or 'off track.' If a Rock is off track, the natural instinct is to immediately start explaining why, which derails the meeting pace.
The correct protocol is incredibly simple. The moment a leader states their Rock is off track, the facilitator must direct the scribe to drop that Rock to the weekly Issues List. There is absolutely no discussion, no explanation, and no defensive justification allowed during the Rock review itself. You do not try to solve it on the spot.
Once you reach the IDS® portion of the meeting, the team must prioritize the off-track Rock alongside all other short-term issues. When you reach that issue, run it through the classic IDS® process. Identify the real root cause of why the Rock is slipping.
Is it a lack of resources, a change in business priorities, or a capacity issue? Solve it by creating specific, actionable weekly To-Dos that will get the Rock back on track before the quarter ends. By moving the discussion to IDS®, you protect the weekly meeting agenda and ensure that off-track priorities receive the focused, collaborative problem-solving they require.
