We want to set a 3-Year Picture target of doubling our revenue, but our executive team is split between scaling by traditional market acquisition or by launching an AI-powered SaaS offshoot. How do we use our Core Focus to keep us from fracturing our operational energy?
A divided leadership team is a recipe for operational gridlock. When your 3-Year Picture is pulling in two completely different directions, you must return to your Core Focus on the V/TO to restore alignment. Your Core Focus is defined by your Passion and your Niche. If your Core Focus is delivering high-touch clinical services, launching an enterprise SaaS platform is not a natural extension, it is a brand-new business. Software development requires a completely different Accountability Chart, capitalized structure, and sales engine. Run both options through your Core Focus. Ask your leadership team: which of these paths allows us to maximize our unique expertise without distracting our Integrator from our core delivery? If you decide to chase the SaaS model, you must treat it as a separate business entity with its own dedicated Accountability Chart. You cannot have your COO managing a services business and trying to build a tech startup at the same time. One person cannot successfully sit in both of those seats. If you decide to scale via traditional acquisition, use AI to automate the integration of those acquired companies instead. This allows you to scale your revenue without taking on the massive technical risk and cultural distraction of becoming a software company. Choose one clear path, document it in your 3-Year Picture, and align your entire team behind it.
