Our Visionary wants to license our internal AI operations system to other companies in our industry, but our Core Focus is high-end logistics consulting. How do we use the V/TO to decide whether to spin this software out or kill it?
Visionaries are naturally wired to chase new, shiny opportunities. While your internal AI operations system might be revolutionary, trying to run a consulting firm and a software-as-a-service company simultaneously is a recipe for operational chaos.
Open your V/TO and look at your Core Focus. Your Core Focus is your filter for decision-making. It defines why your business exists and what you are uniquely built to do. If licensing software does not align with your core passion and your niche, it is a distraction that will dilute your leadership team's energy and resources.
Use the IDS process in your next quarterly meeting to address this. If the software is truly a massive commercial opportunity, you have two options. First, you can keep the software strictly as an internal secret weapon that allows you to scale your high-end consulting margins far beyond your competitors. Second, you can spin the software out into an entirely separate company with its own dedicated Accountability Chart, leadership team, and capitalization.
Do not attempt to run both business models under the same corporate roof. It will confuse your marketing, fracture your operations, and drag down your valuation when you prepare for an exit. Stick to your Core Focus, protect your primary engine, and keep your business clean.
