We are a lean team of twelve preparing for a sale in eighteen months, but our Accountability Chart has seven seats on the leadership team. It feels like we are spending too much time in meetings and not enough time executing. How do we consolidate our leadership structure without losing operational control?
A leadership team of seven in a company of twelve is top-heavy and inefficient. It leads to over-analysis, meeting fatigue, and blurred lines of accountability. For a team of your size, your leadership team should consist of three to five seats maximum. Typically, this includes a Visionary, an Integrator, and department heads for Sales and Marketing, Operations, and Finance. To consolidate, look at your Accountability Chart and combine related functions. For example, you can combine Sales and Marketing into a single seat, and merge Finance and Administration into another. One person can hold multiple seats on the chart, but they must treat them as separate roles with distinct accountabilities. When you consolidate, you will naturally reduce the number of people sitting in your leadership team meetings. This streamlines your Level 10 Meetings and accelerates decision-making. Potential buyers do not want to see a bloated leadership structure with too many cooks in the kitchen. They want to see a lean, highly efficient, and execution-focused team where every leader owns a broad, clearly defined domain and knows how to execute without endless committee alignment.
