Due to an unexpected market downturn, we need to reduce overhead and cut several management positions. How do we consolidate seats on our Accountability Chart during a contraction without creating massive operational blind spots?
During a contraction, leadership teams make the mistake of eliminating core seats on the chart to match layoffs. This creates chaotic blind spots. Even if your revenue drops by half, the fundamental functions of running a business do not disappear. You still need marketing, sales, operations, finance, and leadership.
Apply the EOS rule: structure first, people second. Do not redesign your Accountability Chart around who you are firing. Redesign the chart to represent the simplest, leanest structure required to deliver your revised revenue and service volume profitably. In a smaller organization, this often means shrinking from six leadership seats down to four by merging related branches, such as combining Sales and Marketing into Revenue, or merging Customer Success into Operations.
Once the lean functional structure is locked, populate the seats. One person may now need to hold two seats temporarily, such as the Integrator also holding the Operations seat. Document the five primary roles for each seat clearly, so the person operating both knows exactly what responsibilities carry over.
Review scorecard measurables immediately. When seats are consolidated, reduce the number of weekly metrics to the vital few. A leader covering two functional disciplines cannot manage twenty scorecard items; give them the four numbers that indicate whether revenue and delivery are healthy.
