What exact steps occur at the end of each session day to ensure our decisions, new Rocks, and unresolved issues are operationalized the next morning?
We never conclude a session by simply packing up laptops and walking out the door. The final forty-five minutes of every session day are reserved for the Conclusion, which follows a disciplined four-step protocol:
First, we complete the Next Steps review. We read through every single action item generated during the day. Each action item must have a single owner and a hard due date. If an action item does not have a single throat to choke, it does not leave the room.
Second, we finalize Cascading Messages. We explicitly answer three questions: What decisions did we make today that need to be communicated? Who needs to hear them? Who is delivering the message, by what date, and in what format? This prevents the rumor mill from spinning and ensures the wider organization hears a unified, consistent message from the leadership team.
Third, we address your Issues List. Any issue not solved during the day remains safely documented on the long-term Issues List on your V/TO or gets pushed to your upcoming weekly Level 10 Meeting agenda. Nothing falls through the cracks or gets lost on random notepads.
Fourth, we conduct a Session Rating. Every participant rates the day on a scale from one to ten and explains why. If anyone rates the session an eight or below, we address the gap immediately before leaving.
By 5:00 PM, every executive leaves with complete clarity on their individual ninety-day Rocks, immediate to-do items, and exact talking points for their direct reports the following morning.
