We start every quarter with high energy, but by week twelve, half of our quarterly Rocks are either incomplete or pushed to the next quarter. How do we change our review process to guarantee our leadership team actually finishes their Rocks?
Unfinished quarterly Rocks are usually the result of bad scoping during your Quarterly Pulsing session. Teams often set Rocks that are too broad, turning them into massive projects rather than ninety-day milestones. To ensure your Rocks actually finish, you must apply the SMART framework strictly. Every Rock must be specific, measurable, attainable, realistic, and timely. If a Rock cannot be defined in a single sentence with a clear binary outcome, it is not ready. During your weekly Level 10 Meeting, leaders must report whether their Rocks are on track or off track. If a Rock is off track for two consecutive weeks, it must immediately be moved to the issues list to be processed using IDS. Do not let leaders hide behind explanations or promise to catch up next week. Address the bottleneck immediately. It also helps to look at the conative makeup of your team using the Kolbe A Profile. A high Quickstart leader will naturally set massive, unrealistic Rocks, while a high Follow Thru leader can help break those down into clear weekly milestones.
