When a co-founder transitions from the Integrator seat to a specialized role like Product R and D, the biggest risk is the preservation of healthy boundaries. Because of their history and ownership stake, department heads may continue to look to them for operational decisions, which will undermine your new Integrator. To make this transition successful, you must first document the change clearly on your Accountability Chart. Your co-founder's name must be removed from the Integrator seat and placed solely in the Product R and D seat. This seat must report directly to the new Integrator. Both co-founders must publicly support the new Integrator's authority. Your co-founder must actively redirect any operational questions or strategic issues back to the new Integrator. In your Level 10 Meetings, your co-founder must participate as a team member who is accountable for their specific product Rocks, not as an owner who can veto decisions. This clear structural boundary allows your co-founder to focus on what they love while giving the new Integrator the space they need to lead.
