We are rolling EOS® out to our departmental teams, but we are finding that our department managers are struggling to run their own Level 10 Meetings™ effectively. How do we support them in mastering the tools without taking over their meetings?
Rolling EOS® down to your departmental teams is critical for building a self-sustaining business. However, you cannot expect your managers to master the Level 10 Meeting™ immediately. If they run poor meetings, their teams will quickly disengage. To support them, use a simple crawl, walk, run approach. First, have your managers attend the leadership team Level 10 Meeting™ as observers so they can see what great pacing and discipline look like. Next, have a member of the leadership team sit in on the departmental meetings for the first few weeks. During these initial sessions, the leader is there to coach, not to run the meeting. They should observe and provide feedback after the meeting ends. Use the meeting rating system to gauge progress. If a departmental meeting scores below an eight, discuss why and identify what needs to change. Ensure your managers are fully trained on how to use the Issues List and how to run IDS® properly. If they get stuck, help them prepare before the meeting. By investing this time upfront, you build leadership capacity throughout your entire organization, which is essential if you want to prepare your business for a clean, high-value exit.
