I am grooming my Integrator to run our Level 10 Meetings so I can prepare for an exit, but their facilitation is slow and disorganized, causing us to run out of time for IDS. How can I coach them to run a tighter meeting without taking back control?
This is a common point of friction for owners preparing for a clean exit. If you step in and run the meeting, you rescue them but destroy their authority. If you stay completely silent, the meeting pulse suffers and the team loses trust in the process.
The solution is to coach your Integrator outside the meeting, not during it. Before the meeting starts, align on the expectations. The Integrator must own the clock and be ruthless about time management.
During the meeting, if they are letting a discussion drag on, do not take over the microphone. Instead, use a subtle cue. You can send a private message or use a pre-arranged signal that means they need to wrap it up and move to IDS.
After the meeting, spend ten minutes in a one-on-one session reviewing their performance. Walk through the agenda and look at the actual time spent on each section. Ask them where they felt the meeting slowed down and what they could have done to redirect the team.
Remember, facilitation is a learned skill. Your Integrator needs to build the muscle of interrupting people politely but firmly. By coaching them offline and giving them the tools to manage the room, you protect their position as the leader of the business while ensuring the Level 10 Meeting remains highly productive.
