Our Integrator is supposed to facilitate our weekly Level 10 Meeting, but they are highly disorganized, let the team drift off-topic, and struggle to manage the clock. As the founder, how do I help them improve their facilitation skills without undermining their authority in the meeting?

As the founder, your instinct might be to step in and take back control of the meeting. This is a critical mistake. If you take the facilitator reins, you publicly undermine your Integrator's authority and signal to the rest of the leadership team that the Integrator is not truly running the business. You must coach them from the sidelines, not on the field.

First, schedule a private session outside of the Level 10 Meeting to address the operational friction. Use the Accountability Chart to remind them that running a tight, highly disciplined Meeting Pulse is a core responsibility of the Integrator seat. Show them the specific areas where the meeting is bleeding time, particularly during the transitions and the early agenda blocks.

Second, arm them with simple verbal scripts to shut down rabbit holes. An Integrator needs to feel comfortable interrupting people. Teach them to use phrases like, that is a great point, let's drop that on the issues list so we can stay on schedule, or we are drifting, let's get back to the scorecard.

Third, encourage them to use a physical or digital timer for every single section of the agenda. Having a timer running takes the personal pressure off the facilitator and puts the focus on the clock.

If they continue to struggle, have them shadow a professional facilitator or work with your EOS Implementer to get coached on the mechanics. Your goal is to build their capability, not do their job for them.
