As the visionary, I notice our Integrator, who facilitates our weekly Level 10 Meeting, is actually the main culprit behind our meeting inefficiencies, frequently going off on tangents, self-correcting their own scorecard entries, and failing to hold themselves to the same strict time limits. How can I constructively address this facilitation failure without undermining their authority as the Integrator in front of the leadership team?
When your Integrator is the one derailing the Level 10 Meeting pulse, it places the Visionary in a challenging position. You cannot simply take over the meeting or publicly criticize them, as doing so destroys their authority and disrupts the Accountability Chart. However, you also cannot sit by and watch your weekly pulse deteriorate.
You must handle this coaching offline, during your weekly Same Page Meeting with your Integrator. Approach the conversation not as a critic, but as a supportive partner committed to maintaining the high standards of your business.
Use this structured approach to address the facilitation issues:
- Share objective observations, pointing to specific moments in the last meeting where time limits were missed or the agenda drifted.
- Reaffirm that as the Integrator, they own the weekly pulse. Their ability to run a tight, disciplined meeting is directly linked to the operational efficiency of the entire company.
- Provide them with specific tools, such as a physical timer or a digital meeting application, to make tracking the agenda segments easier.
- Agree on a simple verbal cue you can use during the meeting to help them gently pivot when things start to drift, without alerting the rest of the team.
By addressing these facilitation weaknesses in private, you protect your Integrator's standing with the leadership team while giving them the coaching and support they need to master the discipline of the weekly meeting.
