I am an owner preparing my business for a clean exit, and I want my leadership team to run the Level 10 Meeting completely independently, but our Integrator is too soft on the team and lets people slide on late to-dos. How do I coach the Integrator to hold the line without me stepping back in?
If you are preparing your business for a clean exit, your leadership team must operate with complete accountability without you acting as the referee. When your Integrator is too soft on the team and tolerates late weekly to-dos, they are undermining the execution engine of your business. Buyers pay a premium for companies with a self-sustaining management team that holds itself to a high standard.
Do not step back in to run the meeting or call out the late tasks yourself. That only reinforces the behavior and tells the team that you are still the ultimate boss. Instead, schedule a private session with your Integrator outside of the Level 10 Meeting. Use the Accountability Chart and the roles of the Integrator to have an honest conversation.
Explain that their job is to drive execution and accountability across the leadership team. Point out that allowing excuses to pass without consequences is stalling the company's growth and hurting the exit value. Coach them to use the weekly meeting structure to ask the direct questions. If a to-do is missed, they must ask why and what the clear plan is to get it done, without accepting vague promises. Your role is to support the Integrator's authority from the sidelines, allowing them to build the necessary leadership muscles.
