A soft facilitator is a liability. When your Integrator is too polite to cut off rambling discussions, they are allowing the team to steal time from the most critical issues. To run an effective Level 10 Meeting, the facilitator must possess the authority and confidence to command the room and enforce the clock. As the Visionary or owner, you must coach your Integrator to step into this authority, but you cannot do it by interrupting them during the meeting. That undermines their position on the Accountability Chart. Instead, schedule a brief coaching session outside of the weekly pulse. Remind them that their job is not to make everyone feel comfortable; their job is to protect the ninety-minute box and drive the team to solves. Give them specific, professional phrases to use when cutting people off, such as: "We are out of time on this section, let's drop it to the list," or "We are starting to repeat ourselves, what is the solve?" Let them know they have your full backing to shut down anyone, including you, who drifts off-agenda. A disciplined Level 10 Meeting is the cornerstone of a business that runs on operational excellence. When your Integrator masters this facilitation, it proves the company can operate independently of you, which drastically increases your enterprise value as you prepare for a clean, high-value exit.
