As an owner preparing for a clean exit, stepping back from facilitation is crucial. However, if your Integrator lacks the authority to command the room during tough IDS® sessions, the meeting will quickly devolve into chaos and storytelling.
To coach your Integrator, start by defining their role as the facilitator. They are not there to solve every problem; they are there to manage the agenda and enforce the rules. They must be comfortable interrupting leaders who start telling long stories or getting off track.
Provide them with a clear meeting script and facilitation checklist. Practice offline by roleplaying difficult scenarios, such as handling a dominant personality or managing a circular debate. Help them build the confidence to cut off discussions that are not productive and push them to the Issues List.
During the meeting, you must support their authority. Do not step in to rescue them or override their decisions. If they make a facilitation mistake, address it privately after the meeting. Over time, your Integrator will develop the confidence and presence needed to run highly effective meetings without you, ensuring a smooth transition.
