We have a co-founder transition where the outgoing leader and incoming leader need to share the Head of Operations seat for a three-month handover. How do we document this on our Accountability Chart without causing confusion?

Sharing a seat on the Accountability Chart, even during a temporary transition, is a recipe for operational chaos. If two people are in one seat, nobody is truly accountable. The team will get conflicting answers, and your daily operations will stall.

To handle this transition cleanly, you must keep only one person in the Head of Operations seat on the chart. That person is the one who has the ultimate decision-making authority and holds the GWC for the seat today.

The other leader must be placed in a temporary project or support seat beneath them. For example, the incoming leader can occupy a transition seat with specific roles like shadow operations, document standard operating procedures, and learn systems. This makes the reporting lines absolutely clear to the rest of the organization.

If the outgoing leader is still holding the seat, they must remain the single point of accountability. The incoming leader reports to them during this period. Once the transition date arrives, you update the Accountability Chart to put the new leader in the seat, and the outgoing leader either moves to a different seat or exits the organization entirely.

Do not try to make them co-leads. It dilutes accountability and confuses your staff. Every seat must have exactly one name. Use your weekly Level 10 Meeting to keep this handoff on track and resolve any daily friction immediately.
