A co-founder deadlock over the Integrator seat is a fatal structural issue that must be resolved before you can successfully roll out EOS®. If you proceed with a blurry or shared Integrator seat, you will infect the entire organization with conflicting priorities, split loyalties, and operational paralysis.
In the Accountability Chart, there can only be one Integrator. The Integrator is the individual who runs the day-to-day operations, beats the drum, and holds the leadership team accountable. Having co-integrators is the equivalent of having two steering wheels in a car.
To break this deadlock, you must strip away titles, egos, and equity ownership, and look purely at the GWC™ for the seat. Who naturally has the unique ability to integrate the business? Who is energized by holding people accountable and managing daily operations? Your Professional EOS Implementer® will facilitate this difficult conversation, keeping the focus entirely on what is best for the organization rather than what is fair to the partners.
If neither partner is the clear fit, or if the political tension is too high, the correct decision is often to hire an outside Integrator. Both partners must then step into seats that align with their true strengths, which may mean one serving as the Visionary and the other focusing on a specific functional department.
